The worst number in Alphabet's Q3 was Search, which slowed to 12% growth from 17%. Management also said AI Mode earns less than classic search. Together with a profit miss and no let-up in spending, it sent the stock down about 10% after hours on October 28. I think Search slowed far less than 12% suggests. Measured against two years ago, it grew nearly as fast as it did a year earlier.
| Period | Against one year earlier | Against two years earlier |
|---|---|---|
| Q3 2025 | 14.5% | 28.5% |
| Q4 2025 | 16.7% | 31.3% |
| Q1 2026 | 19.1% | 30.9% |
| Q2 2026 | 16.8% | 30.4% |
| Q3 2026 | 12% | 28.3% |
Why two years? Google Search had an odd 2025. It grew 10% in Q1 2025 and 12% in Q2. In the second half it sped up to 15%, then 17%. So the first half of 2026 was compared against easy quarters and looked great, and the second half is compared against hard ones. Comparing each quarter with the same quarter two years back cancels most of that out. One caveat: these are reported numbers. Currency helped a year ago and didn't this quarter, so on a constant-currency basis the two-year rate is roughly a point lower than in Q3 2025. That's the same point I come back to below.
Where the five points went
Alphabet's managers gave their own list on the call. Chief Business Officer Philipp Schindler called currency "the single largest driver" of the change from Q2. CFO Anat Ashkenazi said Q3 began lapping the search acceleration of late 2025, and expects "a couple of points" of the same lapping in Q4. My estimate of the sizes: the comparison is worth close to 3 points, since Search went from 11.7% growth in Q2 2025 to 14.5% in Q3 2025. Currency is worth about a point, judging by Alphabet's total revenue, which grew 24% in Q2 with a point of help from currency and 25% in Q3 with none. That's roughly 4 of the 5 points.
The last point or so is shared by three things Schindler listed. Some Asian retailers cut ad spending after the EU ended its de minimis exemption for low-value imports. Media advertisers had pulled budgets into June for a World Cup with more matches than July. And AI Mode, Google's chatbot-style search tab, is growing fast and "had an impact because of the lower monetization we were seeing in AI mode."
That admission is real, and it's the part a moat investor should care about. But Schindler also said "the majority of AI mode queries are incremental," and Sundar Pichai said overall query growth is the highest in five years. A query that wasn't being asked before, earning less than average, pulls the average down without taking revenue away. It costs Google growth rate, not dollars. On Q3's numbers, that cost fits inside one point.
What Microsoft shows about the next step
| Period | Microsoft 365 commercial cloud revenue | Microsoft 365 commercial seats (incl. GitHub) |
|---|---|---|
| Q3 2025 | 18% | 7% |
| Q4 2025 | 17% | 7% |
| Q1 2026 | 20% | 6% |
| Q2 2026 | 16% | 7% |
| Q3 2026 | 17% | 5% |
Microsoft reported the same evening and shows what AI looks like once it's priced. Its seats grew 5%, the slowest in five quarters, which CFO Amy Hood partly put down to "weaker sales execution". Revenue from them still grew 17%. She said revenue per seat growth "was led by our premium seat-based offerings, including M365 Copilot, E5 and E7", the higher-priced Office plans. The AI is sold on top of the seat, so it raises the price.
Google hasn't reached that step. Ads in AI Mode run in the US and are only now going to other countries, along with ads that appear partway through a back-and-forth conversation. Schindler said click-through rates on sponsored product listings in AI Mode are already similar to organic ones. If that holds as the ads scale, AI Mode's yield climbs toward classic search, and the one-point drag shrinks. If the yield stalls while AI Mode's share of queries grows, the drag compounds.
| Line | Alphabet (GOOGL) | Microsoft (MSFT) |
|---|---|---|
| What it charges for | Search & other: $63.35B, +12% | Microsoft 365 commercial cloud: +17% |
| The usage under it | Query growth at a five-year high (no figure given) | Commercial seats +5% |
| Cloud | Google Cloud $30.7B, +103% | Azure +48% |
| Diluted EPS | $2.12, against about $3.02 expected | $4.92, +32% |
| Free cash flow | −$9.1B | $18.6B |
| Cash to shareholders | $2.9B of dividends, no buybacks | $10.2B of dividends and buybacks |
The miss and the money
The other two reasons for the drop are real, but neither is about Search. Diluted earnings per share were $2.12 against about $3.02 that analysts expected, per Investing.com. Losses on equity stakes, which swing with the market value of what Alphabet owns, cut $0.55 of that. Add it back and earnings still missed, by roughly 12%, so the miss isn't only an accounting mark. Operating income still rose 30%. The spending plan wasn't news either: the 2026 range of $195–205B is the one Alphabet gave in July, and it still says 2027 will be "significantly" higher.
| Period | Free cash flow | Buybacks | Net new debt | New stock sold |
|---|---|---|---|---|
| Q3 2025 | 24.5$B | 11.5$B | −1.1$B | 0$B |
| Q4 2025 | 24.6$B | 5.5$B | 20.2$B | 0$B |
| Q1 2026 | 10.1$B | 0$B | 29.9$B | 0$B |
| Q2 2026 | −5.9$B | 0$B | 21.1$B | 49.6$B |
| Q3 2026 | −9.1$B | 0$B | 25.4$B | 12.4$B |
Shareholders are being diluted to pay for the build, and that's a fair reason to want a lower price. It just wasn't new on October 28: the June offering set it up, and this quarter added $12.4B through Alphabet's program for selling shares gradually on the market. What changes the value of the search franchise is whether its revenue keeps up as AI Mode grows. That's the variable I'd watch.
The live blocks below put Google next to the other ad and seat tolls in coverage. Each row is a business where AI either raises or lowers what the company earns per unit it already sells: a seat, an ad, a search.
Search +12% in Q3 2026; +28.3% over two years
Microsoft 365 commercial cloud +17% on seats +5% in fiscal Q1 FY27
Price per ad +14% against impressions +10% in Q3 2026; the cause is still open

The bear case
The case that AI Mode is a bigger problem than a point
The strongest version goes like this. Pichai said query growth is the best in five years. If queries grew anywhere near 12%, then revenue per query barely grew at all, and that happened in a quarter when AI Mode is still a minority of searches. Every quarter AI Mode takes a bigger share, the average falls further. The two-year rate looks steady only because 2025's strong second half is in it, and Alphabet itself has warned of more comparison pressure and a bigger currency headwind in Q4.
There's support in the rest of the print, too. The chart's own two-year line has eased for three quarters running. YouTube ads slowed to 9% growth from 13% in Q2. And Meta, which faced the same currency, World Cup and Asian retailers, held up far better. Its impressions and price per ad imply ad growth of roughly 25% in Q3, from about 28% in Q2. A three-point slowdown at Meta next to a five-point one at Google Search is what a bear would point to as Google-specific.
I take that seriously. Alphabet gives no query growth figure, so revenue per query can't be measured from outside. I don't have a full answer to Meta. Its own comparison got harder too, so the gap may mean Google is ceding a little ad growth to it, which is exactly what my thresholds would catch. What I can measure is the two-year rate, and it says Search is growing nearly as fast as it did a year ago, with about a point unexplained. If the two-year rate holds through Q1 2027 while AI Mode ads scale abroad, the drag is staying small. If it breaks below my thresholds, the bear case is right.
Where does that leave the moat? The framework rates Google's learned interfaces strong, and my reading of Q3 is that it backs that: queries are growing at their fastest in five years, so people are asking Google more, in a new format. Query growth alone can't prove nobody is asking elsewhere too, but it isn't what a habit breaking looks like. Amazon's ads inside its own store face the same question once shoppers ask its assistant instead of scrolling results.
The two prints that decide it
- 1Early February 2027, Alphabet's Q4: the two-year rate against Q4 2024. Above 27%, after the currency headwind Alphabet has guided, means the calendar story holds. Below that, AI Mode is costing more than I think.
- 2The same call: any figure on ads in AI Mode outside the US, or on how AI Mode's earnings per query compare with classic search.
- 3Late April 2027, Alphabet's Q1: the second reading, against a weak Q1 2025, so the bar is higher at 30%.
- 4Microsoft's fiscal Q2 in late January 2027: Microsoft 365 revenue growth staying well ahead of seat growth keeps the contrast intact.
For a holder, Q3 doesn't look like the quarter Google's search franchise broke. It looks like a good quarter measured against a hard one, with a small new cost that Google named itself. I'd judge the stock on whether that cost stays small, and the two-year Search rate will say so within two prints.

The frontier AI race is usually scored lab by lab. For shareholders it is scored by seats: Alphabet, Amazon, Microsoft and Nvidia are paid whichever lab leads, SpaceX rents its cluster to a rival, Apple rents a model, and Meta, with Muse Wonder, funds its frontier bet alone.

HoldingIf Google Search & other two-year stacked growth (reported revenue against the same quarter two years earlier) falls below 27% in Q4 2026 (about 8.8% year over year, allowing for the currency headwind Alphabet has guided) or below 30% in Q1 2027 (about 9.1% year over year), read from the releases due in early February and late April 2027, then the slowdown is more than the calendar and currency, AI Mode is costing Google more than a point, and I'm wrong.
